Lead leakage is the share of leads you paid for that never get a proper follow-up. They fall out somewhere between the form and the first call, and the ad money spent on them is gone.

## The formula

Wasted spend = leads never contacted x cost per lead

You can also work from the share: wasted spend = total lead spend x leakage rate. Leakage rate is leads never contacted divided by all leads.

## Worked example

Say an ad account brought in 212 leads last week at INR 397 each.

1. Total lead spend: 212 x INR 397 = INR 84,164.
2. At the weekly check, 15% of leads have no call or message logged. That is 212 x 0.15 = 31.8, so about 32 leads.
3. Wasted spend: INR 84,164 x 0.15 = INR 12,625, or about INR 12,600.

The numbers are made up. That INR 12,600 bought leads nobody spoke to, and fixing it costs no extra ad spend.

## Where leads leak

| Gap | What happens |
|---|---|
| Form to system | The lead never reaches your CRM or alert, often because a connection or access token stopped working |
| System to person | The alert lands in a busy inbox or group with no owner |
| Person to call | The owner is on leave, on another call or off shift |
| First call to second call | Nobody answers, and nobody tries again |
| Call to record | The call happened but nobody logged it, so the lead looks untouched or gets called twice |

The first gap is the hardest to see: leads keep arriving in Meta and nowhere else.

## How to plug the gaps

- **Compare counts weekly.** Leads in Meta's Leads Center should match leads in your CRM or alert channel.
- **Name an owner for every lead** with a fallback after a set time, and give the owner a [speed to lead](/glossary/speed-to-lead) target.
- **Set a retry rule,** such as three call attempts over two days plus one WhatsApp message.
- **Watch the connection.** Get an alert when an ad account needs reconnecting.

Our [Slack lead notifications guide](/guides/how-to-get-facebook-lead-notifications-in-slack) covers getting every lead in front of a person. We make Marxx. It posts a Slack message when an ad account needs reconnecting, and keeps every lead in Marxx even when a rush caps Slack posts. See [Marxx leads](/features/leads).

## FAQ

### What is a normal leakage rate?

There is no standard number we can point to. Measure your own, then aim to bring it down week by week.

### Are junk leads leakage?

No. A fake number that you called is a lead quality problem. Leakage is a real lead you never reached.

### How do I find leaked leads?

Filter your lead list for leads still at New after a day, plus leads with one unanswered call and no second try.
