To reduce lead leakage, make sure every lead reaches a named person within minutes, gets a set number of follow-ups, and is checked off in a weekly count against the leads Meta or Google recorded. Most leaks come from four gaps: a broken connection, an alert nobody owns, no retry after a missed call and no record of the call.

## Find your leakage first

Before fixing anything, measure it. Take last week's leads and count the ones with no call or message logged.

Say your account had 212 leads at INR 397 each and 32 were never contacted. That is 15% leakage and about INR 12,700 of ad spend that bought nothing. The numbers are made up, but the sum works for your own. The [speed to lead](/glossary/speed-to-lead) page shows the same idea from the timing side.

## The checklist

Work down this list. Each item closes one gap.

1. **Connection.** Check that leads still flow from your forms into your CRM or alert tool. Send a test lead with Meta's tool, as in our [Lead Ads Testing Tool guide](/guides/how-to-use-the-facebook-lead-ads-testing-tool).
2. **Connection alerts.** Set up a warning for when an ad account or integration needs reconnecting. A broken link shows no error on your side. Leads just stop.
3. **One place to look.** Send every new lead to one channel or inbox the team watches all day. Our [Slack lead notifications guide](/guides/how-to-get-facebook-lead-notifications-in-slack) covers this.
4. **An owner per lead.** Route by product or client, then by turn. Name a backup for leave days.
5. **A time limit.** If nobody contacts a lead in 15 minutes, the team lead calls or reassigns it.
6. **A retry rule.** For example, three calls over two days at different times, plus one WhatsApp message.
7. **A record of every contact.** The caller changes the stage and adds a note at once. A call nobody logged looks like a leak, and may get a second awkward call.
8. **After-hours cover.** Decide who handles leads that arrive at night and on Sundays, or tell people on the form when you will call.
9. **Rush days.** On a festival offer day, leads can arrive faster than a team can call. Add a caller for those days.

## Run a weekly audit

Every Monday, one named person spends 20 minutes on this.

| Check | How | Example |
|---|---|---|
| Counts match | Leads in Meta Leads Center vs leads in your CRM or channel | 212 vs 212 |
| Still at New | Leads older than 24 hours with no contact | 6 |
| One try only | Leads with one unanswered call and nothing since | 11 |
| Lost reasons | Top three reasons for Lost | No answer, wrong number, bought elsewhere |
| Owner gaps | Leads assigned to someone who was away | 4 |

Call the "still at New" and "one try only" leads that day. Then fix the cause behind the biggest number. If counts do not match, fix the connection before anything else.

## Common mistakes

- **Fixing ads before follow-up.** Cheaper leads do not help if 15% are never called.
- **Trusting a group chat.** Everyone sees the lead, so everyone assumes someone else called.
- **Counting only answered calls.** Log unanswered attempts too, or you cannot tell a leak from a lead who never picks up.
- **Auditing once.** Leakage creeps back with new forms, new staff and new clients.

We make Marxx. It sends a Slack message when an ad account needs reconnecting, and posts each new Meta lead with Mark contacted and Add note buttons, so the team sees which leads are handled. See [Marxx leads](/features/leads).

## FAQ

### What causes most lead leakage?

It differs by team. Your weekly audit shows yours: a count mismatch points to the connection, and leads stuck at New point to ownership.

### How often should I audit?

Weekly, plus a quick daily look at leads still at New before the desk closes.

### Do I need a CRM to stop leakage?

No. A watched channel, a named owner and a shared sheet can work for a small team. A CRM helps as volume grows.
